Lesson 16 · Defining the Idea
You've chosen an idea — now it's time to understand it completely. You fill out the simple business model canvas and outline a go-to-market strategy, before testing the idea with real people.
Lesson Overview
After selecting a business idea promising enough to test-drive, you need to define it completely. This lesson takes you through the first systematic description of your concept — what problem you solve, for whom, and how.
How to ask the right questions about any business idea. How to think problem → customer → solution (in that order). How to find a concrete niche market and a strategy to reach it.
By the end of the lesson the team must have a filled-out simple business model canvas and a defined go-to-market strategy — ready for testing in the next sessions.
Your first idea is almost certainly wrong — and that's completely fine. The process is designed for change. The most bizarre initial ideas often turn out to be the best ones.
Lesson Activities
- What problem are you solving? — The basis of every business idea is a need or a problem that exists and isn't solved. This forces you not to think only about the cool product, but also about the concrete market need — something people unfamiliar with business often overlook.
- Who is the customer? — Here you need to be very concrete. It's not enough to say "people who do sports." You should say at least "football players." Better yet, say "midfielders."
- What is your solution? — Only here do we talk about what we actually propose to build. Focus on the benefit or value provided for the customer, not merely the features of the product.
- Who would buy right now? — Instead of asking who are all the people that might buy, ask what kind of person would buy this in a heartbeat. This guides thinking towards an ideal customer profile.
- Name 10 real people — Ask participants to list 10 real people (by name or contact) who fit the ideal customer profile. Real names, real contact information expected.
- Define the archetype — Based on those 10 people, describe the "archetype" of the ideal customer: who are the people representing our ideal market for this idea?
- Where are these people? — Once you know who the target customer is, ask: where are these people? What are they doing? What do they have in common?
- How do we reach them? — Look for quick, cheap, and easy ways. Expensive TV commercials aren't viable at the beginning. Focus on options that are actually available to you.
- Who can we partner with? — Partnerships can open fast access to the target audience.
- How do we expand afterwards? — Optional: also discuss real ways to scale after the initial breakthrough.

Tips for a successful lesson
- It is okay if there is more than one idea among the participants — divide them into groups, each working on one idea. You need at least one.
- It is important to finish this lesson with the problem / solution / customer and go-to-market strategy defined — this is needed to start the next lesson.
- It is absolutely vital that the ideas discussed are things the participants can realistically start. An idea that needs a million-dollar up-front investment might not be the best option for now.
- The Go-To-Market discussion is the reason why experienced entrepreneurs are mentors — there is no template and you should use your own experience to guide the participants' thinking.

Agent Context
After selecting a business idea promising enough to test-drive during the club, participants define it completely by filling out the simple business model canvas (problem → customer → solution, in strict order) and outlining a go-to-market strategy. The lesson bridges idea selection (T15) and customer validation (T17+). Key educational outcome: participants understand that first ideas are almost always wrong, that systematic questioning is the antidote, and that answers can only come from real customers — not from the classroom.
- Problem → Customer → Solution order — business ideas must start with a real unsolved need, then identify a concrete customer, and only then propose a solution focused on customer benefit, not product features
- Ideal customer profile — being specific ("midfielders", not "sports people") is the foundation of a workable go-to-market strategy
- 10 real people exercise — naming real contacts forces concrete thinking and produces immediately actionable outreach targets for T17
- One niche beats many — targeting one specific use-case and niche is far more actionable than broad multi-segment targeting at the start
- Mentor as devil's advocate + guide — the mentor must actively challenge how the solution solves the problem, while also brainstorming constructively with participants
- Lean principle caveat — the classroom discussion is a pragmatic starting point only; it does not fully adhere to Lean principles because hypothesis validation with real customers comes in T17+
- Step 1 — set expectations: first ideas are usually wrong, the process is designed to find out
- Step 2 — fill Simple Business Model Canvas (problem / customer / solution)
- Step 3 — fill Go-To-Market Canvas: ideal customer → 10 real people → archetype → where they are → how to reach them → partnerships → scale
- Step 4 — conclude honestly: idea might be wrong, testing with real customers is next (T17)
- Printouts of the Simple Business Model Canvas (one per team)
- Printouts of the Go-To-Market Canvas from the mentor kit (one per team)
- Agreed-upon business idea from T15 (prerequisite)
- Team has a completed Simple Business Model Canvas (problem → customer → solution)
- Team has a completed Go-To-Market Canvas with a viable outreach strategy
- Idea is realistically startable within a few weeks (no million-dollar investment required)
- 10 real potential customers identified with contact information
